How many ad creatives do you actually need?

11 September 2026 · Kas Benneker, founder of Setless Productions

With an ad budget up to 15,000 euros a month, you need 12 to 20 new creatives per month. Between 15,000 and 50,000 euros, that rises to 32 to 60. Above 50,000 euros, you should plan on 80 to 120 or more. That isn't a luxury, it's how ad platforms work: on average, one to three out of every ten variants becomes a winner, and the rest of your budget goes towards testing.

Why you need more than you think

Only a small share of all ads attracts the bulk of the spend. The rest gets tested, fails, and is replaced. That's normal, not a failure of your campaign. The problem only arises when you don't have enough new variants to find those winners, or when you let the same handful of images run for too long.

Budget per month Creatives per week Creatives per month Refresh rate
5,000 to 15,000 euros 3 to 5 12 to 20 Every 3 to 4 weeks
15,000 to 50,000 euros 8 to 15 32 to 60 Every 2 to 3 weeks
50,000 to 150,000 euros 20 to 30 or more 80 to 120 or more Every 1 to 2 weeks

What this means in practice

With a small budget, twelve to twenty images a month can seem like a lot. Yet that's the minimum needed to test structurally: different hooks, different angles on the same product, different settings. Without that variation, you'll run into ad fatigue within a few weeks, recognisable by a falling click-through rate and rising frequency.

The practical bottleneck rarely lies with the budget itself, but with production. A traditional photoshoot delivers a fixed set of images in one day, in one setting, with one team. New variants require a new shoot, with new costs and new planning. That doesn't fit a rhythm of weekly or fortnightly refreshes.

Quality versus quantity

More images isn't a goal in itself. A good variant tests one clear difference: a different hook in the first seconds, a different setting, a different perspective on the product. Ten variants that essentially say the same thing deliver less than five variants that genuinely try something different.

What you vary Example
Hook Problem versus result as the opening
Setting Studio versus an environment that fits the product
Angle Product alone versus product in use
Length and pace Short and fast versus slowly built up

How Setless solves this

Because Setless works without a studio, crew or wait times, the number of variants isn't tied to a shoot day. You get a complete package of images in the same style, with room to try a different hook or setting per variant, at a fraction of the cost of a traditional production per variant.

Frequently asked questions

Is more always better when it comes to ad creatives? No. It's about having enough variation to test, not the highest possible number. Five clearly different variants work better than ten similar ones.

How quickly should I replace an image? As soon as the click-through rate is 10 to 15 percent lower than the previous week, or the frequency rises above 2.5, it's time for a new variant.

Does this also apply to a small budget? Yes, just on a smaller scale. Even at 5,000 euros a month, you need at least 12 to 20 new images per month to test structurally.

Does this work for both photo and video? Yes. The benchmarks apply to both, though video more often forces a compromise on quantity due to the higher production costs of a traditional approach.
